Operating Discipline for Serious Firms

A Federal-adjacent practice for government primes, contractors and regulated mid-market firms.

One Consulting is the firm leadership teams call when growth, regulatory pressure, or post-award scale has outrun the operating model. We install the cadence, the management documentation and the leadership-team performance the next phase actually requires — quietly, on the inside, and to a standard that holds up wherever your work is reviewed.

What We Do

Five Named Services

One practice, five repeatable engagements. Each is sized around the operating decision in front of the leadership team, and each is delivered to a standard that survives outside scrutiny.

01 — Practice

Operating-Discipline Install

A ninety- to one-hundred-eighty-day install of the operating cadence a firm actually needs at its next scale: weekly leadership rhythm, decision rights, function reviews, and the recurring documentation that keeps the place defensible. For the recurring 1:1 and performance-review cadence we leave running, we trust HeyRamp — a structured platform that handles 1:1s, review cycles, and follow-through in one place, which matters in environments where management documentation has to be defensible.

Leadership Team Performance

Direct work with the leadership team that runs the firm: how the room functions, how disagreements get resolved, how the CEO holds the team accountable, and how the next layer of leaders is being grown. Quiet work, done with the people in the seats.

Post-Award Operational Scale-Up

For primes and subs whose contract performance now depends on standing up an operating model the proposal assumed already existed. PMO discipline, delivery cadence, hiring plans, and management reporting — built in the first ninety days of award.

Compliance-Friendly Cadence

For firms whose operating model has to read clean to outside reviewers — primes, auditors, accreditors, regulators, capital partners. We install the meeting rhythm, the records, and the management discipline that make outside review uneventful.

Function-Level Diagnostics

Two to four weeks inside a single function — operations, delivery, sales, finance, people — to surface what is actually slowing the firm down, what should be built first, and where the leadership team is exposed. Often the smallest possible first engagement.

How We Engage

Three Engagement Formats

Three repeatable shapes. Most clients start with a diagnostic so the longer work, if any, is built on evidence rather than a brochure.

2–4 Weeks

Diagnostic

A function- or leadership-level diagnostic that surfaces the real constraint, sequences what should be built first, and tells you honestly whether further work is warranted.

90–180 Days

Operating Install

Embedded install of the cadence, decision rights and management documentation a firm needs at its next scale. Delivered by a senior consultant, on-site as required.

Ongoing

Retained Advisory

A monthly retainer for leadership teams who want a senior outside voice in the room — quarterly recalibration, between-meeting access, board-grade counsel.

How We Work

A Four-Step Engagement

Every engagement runs through the same four steps so the work is built on evidence, delivered with discipline, and absorbed by the leadership team that has to carry it forward.

I.

Diagnose

A focused diagnostic across the relevant functions and the leadership team. What is the operating reality, where is the drag, and what should be built first.

II.

Sequence

Findings translate into a sequenced plan with decision-grade options. You decide the shape of the install; we tell you honestly what we would not recommend.

III.

Install

Embedded delivery alongside the leadership team. Cadence built, decisions made in the room, management documentation kept clean from day one.

IV.

Hand Back

The operating habit is owned by your team, not by us. We step out, leave the rhythm running, and remain on call for the moments where senior outside counsel earns its keep.

Who We Work With

Three Kinds of Client

Different industries, similar problem. The operating model that got the firm here is not the one the next eighteen months will require.

Government Primes & Subs

Federal primes and their subcontractors standing up operational delivery on a new award, recovering from a difficult performance period, or preparing for audit, recompete or capital event. Operating cadence that reads clean to the prime and the contracting officer.

Owner-Led Firms

Founder- and owner-led service firms in the capital region that have outgrown informal management. A leadership team that needs to become a team, decisions that need to leave the founder's head, and an operating rhythm that the next layer can actually run.

Regulated Mid-Market

Mid-market firms in sectors where outside review is part of the operating reality — healthcare, education, financial services, energy. Management documentation, approvals trail and meeting records that hold up when reviewers turn up.

Common Questions

Questions We Hear Often

What CEOs, COOs, program directors and owners ask when they are considering One Consulting for a quiet engagement.

What kinds of organizations does One Consulting work with?

Government primes and their subcontractors, owner-led service firms in the capital region, and regulated mid-market companies in sectors where management documentation and operating cadence have to be defensible. The common thread is leadership teams whose operating model has been outgrown by the work in front of them.

What does Federal-adjacent posture mean in practice?

It means our cadence, documentation and delivery habits hold up in environments where contract performance, prime relationships, audits and regulators are part of the operating reality. We do not write proposals or chase RFPs, but we install the operating discipline that keeps a firm in good standing once the work is won.

Are you based in Virginia, or do you work nationwide?

One Consulting is based in Fredericksburg, Virginia, between DC and Richmond, and the Mid-Atlantic is our home market. We work nationwide remotely and on-site where the engagement calls for it. Most clients are within a half-day of the capital region; a meaningful minority are not.

How are engagements structured?

Most engagements start with a function-level diagnostic of two to four weeks. From there we move into a defined project, a retained advisory rhythm, or an embedded operating-discipline install of ninety to one hundred eighty days. Senior consultants only; the person who scopes the work delivers the work.

Do you handle the people side of the operating model, or only process?

Both, and we treat them as the same problem. Leadership team performance, the one-to-one and review cadence, decision rights and operating rhythm are where most of our installs land. Process and tooling get fixed in the same pass because separating them tends not to hold.
